How a Cost Controller Buys Specialty Chemicals: Three Scenarios That Matter

Scenario 1: Commodity chemicals for basic operations

Let's say you've walked through the plant and asked yourself what products contain nitric acid. Nitric acid is everywhere in metal finishing, etching, and cleaning applications. For jobs like these, the brand name is not the issue. What matters is the concentration and the consistency.

Here's where I made my rookie mistake. In my first year, I bought a 'technical grade' cleaning solution from the lowest-priced supplier. The label said it contained nitric acid — fine. But the concentration drifted between batches, and our etch rate slowed down to the point where we had to reprocess parts. That off-spec batch cost us about $1,200 in rework. So for commodity-grade chemicals, my advice is simple: define an acceptable concentration range and list the impurities that matter. Put them on the RFQ. Ask for a certificate of analysis with every delivery. If a supplier can't send one, you'll likely argue about quality later anyway.

Scenario 2: Intermediates where the purity profile matters

And inconsistent curing means wasted material, wasted labor, and dissatisfied customers.

When I'm buying curing agents like isophorone diamine (IPD), I ask for the amine value and the amine hydrogen equivalent weight. How to tell which scenario you're in

I can't give you a perfect decision tree, because every supply chain has its own quirks. Instead, here are three questions that help me sort things out:

  1. What does failure cost? If an off-spec batch means rework or downtime, you're in scenario 2 or 3.
  2. Can the supplier prove their specs? A certificate of analysis or a GC trace is worth more than a fancy brochure. Without proof, assume the risk is on you.
  3. Will your customer audit your raw material sources? If you're supplying automotive or medical markets, traceability becomes a compliance issue. That usually pushes you toward manufacturers like Kuraray, regardless of quote price.

I should also say this: marketing claims don't mean much to me anymore. Per FTC guidelines (ftc.gov), claims have to be truthful and substantiated, so they're a starting point, not a finish line.
